i like the way the sign is made, but i dont like that everything else on jojo is very flat

try to visualise things in simpler shapes and shade them likewise
like, the head and the shell are balls

then, look up a shading tutorial (can be painting, drawing, pixelart. w/e, because we only need the shading part) then find where they shade balls, and apply that to the pixelpiece

You're right snader, my shades are far too simple...

I let Jojo like this, and I'll test some new shading technics on another work...
